5. Measure what changed

Completion is not readiness. The question is whether the work is different.

PI measures that matter

• Adoption: share of people in the role using the new workflow weekly.

• Time: minutes per task, before and after, sampled rather than tracked to the minute.

• Quality: errors that reached a client or a decision.

• Capacity: hours freed, and where they went.

• Confidence: a three-question pulse on how equipped people feel to use AI in their work.

Track course completions if you need to. Just don't report them as success.
